Sales & Marketing Align

Alignment is an operating agreement, not a workshop. We define MQL, SAL and SQL together, set two way SLAs with response windows and feedback loops, and report both teams against shared pipeline targets. For organisations where marketing and sales each blame the other.

The argument is always the same. Marketing says it delivered the lead volume. Sales says the leads were unqualified. Both are usually right, because nobody wrote down what qualified means. The fix starts with a joint definition session that produces a single document: what an MQL is, what sales accepting it means, and what has to be true before it becomes a sales qualified opportunity.

Lead scoring encodes that definition. Demographic fit covers company size, industry, region and job title. Behavioural signals cover pricing page visits, demo requests, repeated visits inside a short window and content depth. Negative scoring matters just as much: student email domains, competitors, job seekers and existing customers should not enter the sales queue.

The SLA runs both ways and that is the part teams skip. Marketing commits to a volume of MQLs meeting the agreed quality bar. Sales commits to first contact within a defined window, a minimum number of contact attempts, and a disposition reason logged on every rejected lead. Both commitments are measured, and both appear in the same monthly report.

The feedback loop is what keeps it alive. Rejected leads flow back with a coded reason, and those reasons get reviewed monthly to tune the scoring model. Closed won deals get traced backwards to the content and channels involved. Without that loop, scoring drifts within two quarters and the whole agreement quietly stops meaning anything.

What's included

Everything in Sales & Marketing Align

Shared funnel definitions

A signed document defining lead, MQL, SAL, SQL and opportunity, each with entry criteria, exit criteria and the owning team.

Lead scoring model

Demographic and behavioural scoring with negative rules, a defined MQL threshold and a review schedule to recalibrate it.

Two way SLA agreement

Written commitments on both sides covering MQL volume and quality, first response time, contact attempts and disposition logging.

Handoff workflow

The automated path from MQL to assigned rep, including notification, task creation, context handover and timestamping of the acceptance.

Lead rejection loop

A structured set of rejection reasons plus a recycling path that returns rejected leads to nurture instead of leaving them dead in the CRM.

Shared dashboard

One view both teams read, covering MQL volume, acceptance rate, response time, MQL to SQL conversion and pipeline created by source.

Joint pipeline target model

Revenue target worked backwards through win rate and stage conversion into the MQL and opportunity volume each team is accountable for.

Monthly alignment review

A structured agenda and template for the recurring meeting where both teams review the numbers and adjust scoring and criteria.

How it works

The process

1

Joint definition session

Both teams in one room agreeing what each funnel stage means. We facilitate, capture the disagreements, and leave with definitions signed by both leaders.

2

Build scoring and SLAs

The scoring model is built and backtested against last year of closed deals to check the threshold would have caught the winners without flooding the queue.

3

Wire the handoff

Routing, notification, acceptance timestamps and rejection reasons are configured in the CRM so every handoff is measured without manual logging.

4

Review and recalibrate

Monthly reviews check acceptance rate, response time and MQL to SQL conversion. Scoring weights are adjusted from real rejection reasons, not opinion.

FAQ

Questions about Sales & Marketing Align

What if our two teams already dislike each other?

That is common and the process is built for it. Shared definitions and measured SLAs replace opinion with data, which removes most of the heat. The first session is usually tense. By the second monthly review, the conversation tends to shift from blame to tuning the threshold, because the numbers are visible to both sides.

How do you set the MQL score threshold?

By backtesting. We score last year of leads with the proposed model and check where closed won deals would have landed. If the threshold would have missed a third of your winners, it is too high. If it would have passed everything through, it is too low. Then it gets tuned monthly on live data.

What is a realistic first response SLA?

For inbound demo requests, minutes rather than hours, because contact rates drop sharply with delay. For content downloads, same business day is usually reasonable. The right number depends on your team size and deal value. We set something your team can actually hit, since an SLA nobody meets is worse than none.

Does this need new software?

Rarely. Most CRM and marketing automation platforms already support scoring, routing, timestamps and rejection reasons. The gap is almost always configuration and agreement, not tooling. If a genuine capability gap exists we will name it, but we start by using what you already pay for.
