Most revenue problems look like sales problems and are actually definition problems. Marketing counts a lead, sales counts an opportunity, finance counts closed revenue, and nobody reconciles the three. RevOps fixes that by writing down the lifecycle once, encoding it in the CRM, and making every dashboard read from the same fields instead of three parallel spreadsheets.
We start where the data lives. That usually means HubSpot, Salesforce, Zoho or Pipedrive, plus a marketing automation platform, an ads layer, a calendar tool and a spreadsheet somebody built in 2022 that half the team still uses. We map what each system owns, kill duplicate sources, and pick one system of record for accounts, contacts, deals and revenue.
From there the work is procedural. Stage exit criteria get written and enforced. Handoff SLAs get timers. Lead scoring gets a threshold that means something. Attribution gets a model the team agrees to argue inside of rather than about. Forecast categories get definitions so commit stops being a feeling and starts being a rule.

How we run a Revenue Operations engagement
Audit
We inventory every system touching revenue, pull a raw data extract, and score record quality: duplicates, blank required fields, orphaned deals, stale opportunities and broken owner assignment.
Define
We write the lifecycle in plain language. Lead, MQL, SAL, SQL, opportunity, customer. Each stage gets an entry trigger, an exit criterion, an owner and a maximum time allowed in stage.
Rebuild
Fields, pipelines, properties and permissions get restructured in the CRM to match the definitions. Legacy data is cleaned, deduplicated and backfilled so historical reporting stays usable.
Automate
Routing rules, SLA timers, lifecycle stage transitions, task creation and alerting are built and tested against real records, then released with rollback notes and an owner for each workflow.

Questions about Revenue Operations
What is the difference between RevOps and sales ops?
Sales ops serves the sales team: territories, quotas, CRM admin, commission support. RevOps covers the full revenue chain, so marketing, sales and customer success sit under one process and one data model. If your handoff between marketing and sales is the weak point, sales ops alone will not fix it because the problem lives between the two functions.
Do we need a specific CRM for this to work?
No. We work in HubSpot, Salesforce, Zoho and Pipedrive most often, and the principles carry across all of them. What matters more is that you commit to one system of record. If deals live in the CRM but the real pipeline is tracked in a spreadsheet, the tool choice is not your constraint.
How long before we see anything useful?
A first audit and definition set usually lands within two to three weeks. CRM rebuild and data cleanup run four to eight weeks depending on record volume and how many integrations are involved. Reporting typically goes live alongside the rebuild, and forecast accuracy improves over two to three full cycles, not overnight.
Our data is genuinely messy. Is that a blocker?
It is the normal starting point. Duplicates, free text fields where picklists belong, and five variations of the same company name are standard. We clean what is worth cleaning, archive what is not, and put validation and deduplication rules in place so the mess does not rebuild itself after handover.
Will this create more admin work for the sales team?
It should reduce it. Most sales admin comes from unclear fields, manual routing and reporting requests. We remove fields nobody uses, automate what can be automated, and keep required inputs to the small set that reporting actually depends on. If a field does not feed a decision, it does not stay.
Can you guarantee revenue growth?
No, and be careful with anyone who does. RevOps improves visibility, speed and consistency. Those usually help conversion and forecast accuracy, but revenue also depends on your offer, pricing, market and sales execution. We commit to the systems, the data quality and the reporting, and we measure the operational metrics honestly either way.
Do you stay involved after implementation?
Both options exist. Some clients take full handover with documentation and training. Others keep us on a monthly retainer for reporting cadence, data quality audits, workflow changes and new pipeline builds as the business changes. Retained work is usually lighter than the build phase and priced accordingly.
