Forecasting & Pipeline

A forecast is only useful if it is repeatable. We define commit, best case and pipeline with hard criteria, install a weekly inspection routine, and track forecast accuracy over time so the number improves. For teams whose quarter end keeps arriving as a surprise.

Forecast categories need rules, not vibes. Commit means the deal has verbal agreement, a confirmed close date, the economic buyer engaged and procurement started, and the rep would defend it in front of the board. Best case means a credible path exists but a material dependency is unresolved. Pipeline means qualified and progressing with no committed date. Written like that, the category becomes checkable.

Pipeline coverage is the second control. Most teams need three to four times their quota in qualified pipeline for the coming quarter, though the right multiple is a function of your own win rate. A team winning 33 percent needs roughly three times. A team winning 18 percent needs closer to five and a half. We calculate yours from actuals rather than borrowing a rule of thumb.

Hygiene is what makes both of the above real. Deals with close dates in the past, no next step, no activity in three weeks or a stage that has not moved in two months distort the forecast quietly. We build automated flags for each condition and run them before the weekly review, so the meeting starts from a clean pipeline instead of spending twenty minutes cleaning it.

Then you measure yourself. Forecast accuracy is submitted forecast against actual closed, tracked by rep and by category over multiple quarters. Slippage analysis shows which deals moved out and why. Over two or three cycles the pattern becomes obvious: a rep who consistently commits at 60 percent accuracy needs coaching, and the aggregate number needs adjusting until it does not.

Questions about Forecasting & Pipeline

How accurate can a forecast realistically get?

Mature teams typically land within five to ten percent of commit on a quarterly view. Getting there takes two or three cycles of measuring and correcting. Anyone promising precision in the first quarter is guessing. The useful goal early on is consistency, because a predictably conservative forecast is still manageable.

Should we use AI forecasting tools?

Only after the fundamentals hold. Predictive scoring in Salesforce or HubSpot needs clean stage data, consistent activity logging and enough closed deal history to learn from. Fed poor data it produces confident nonsense. Fix definitions and hygiene first, then a predictive layer can genuinely add signal.

Our reps sandbag the forecast. Can this fix that?

Partly. Measuring accuracy by rep exposes both sandbagging and over commitment, because both show as a consistent gap between submitted and actual. Once the pattern is visible in a shared report, the behaviour usually corrects. Compensation design matters here too, and that sits with leadership rather than with us.

How much time does the weekly review take?

Around 45 to 60 minutes for a team of six to eight reps, once hygiene is automated. Most of the time in a poor forecast call goes on cleaning data live. Remove that with pre meeting flags and the discussion focuses on deal risk, next steps and where a manager needs to get involved.
